Tokyo Data Center Migration: 100 Servers Relocated from Equinix TY8 to @Tokyo CC1 with Cross-Border Supply Chain Coordination

We supported our client in fully migrating 100 production servers from Equinix TY8 to @Tokyo CC1, while coordinating the cross-border shipment of network switches from Hong Kong and Shanghai, handling on-site racking, and completing all cabling and commissioning — delivering a zero-incident migration.

Challenge

This project presented three core challenges:


First, scale and time pressure. With 100 production servers in operation, the client's business continuity requirements were critical. The entire migration had to be executed within a strict maintenance window, leaving virtually no margin for error.


Second, complex cross-border logistics. The network switches required for the new environment were stored across two locations — Hong Kong and Shanghai — each requiring separate export clearance, international air freight coordination, and last-mile delivery to Tokyo, all timed precisely around the migration window.


Third, parallel operations across two data centers. While pre-configuring the new racks and cabling at @Tokyo CC1, the existing environment at Equinix TY8 had to remain fully operational. Managing both sites simultaneously demanded tight coordination between engineering and logistics teams.

Solution

TWOSHEEP developed a three-phase execution plan: Logistics First, Parallel Engineering, Migration Closeout.


Phase 1 — Cross-Border Supply Chain Coordination

We engaged freight partners in Hong Kong and Shanghai early in the project, managing full export documentation, international air freight, and Japan customs clearance. All equipment arrived at @Tokyo CC1 72 hours ahead of the migration window, giving the engineering team ample preparation time.


Phase 2 — Pre-Deployment at @Tokyo CC1

Before the migration window opened, our team completed rack installation, switch mounting, power cabling, and network pre-configuration at @Tokyo CC1. Standardized labeling and cable management practices were applied throughout to ensure visibility and ease of future maintenance.


Phase 3 — Server Migration & Commissioning

Within the agreed maintenance window, our team worked alongside the client's engineers to systematically decommission, transport, re-rack, and recommission all 100 servers. Each device was tracked against a detailed Migration Checklist covering connectivity verification, system boot confirmation, and traffic cutover validation.

Result

· 100% successful migration of all 100 servers — zero failures, zero data loss, completed within the planned maintenance window.


· 100% on-time delivery of cross-border shipments from Hong Kong and Shanghai, with no impact on the engineering schedule.


· Acting as a Single Point of Contact across logistics, racking, cabling, and commissioning, TWOSHEEP significantly reduced the client's project management overhead.


· The new environment at @Tokyo CC1 was delivered with standardized cabling and labeling, improving operational visibility and providing a solid foundation for future expansion.
